How to retain drivers at your taxi service: loyalty programs, ratings, payouts

Drivers are the scarcest resource a taxi service has. You can attract clients with advertising and orders with fares, but the only thing that keeps a driver is that working for you is profitable and convenient. In small and mid-sized cities, the same driver may work for two or three services in a year and try an aggregator too. There, driver turnover directly determines how many orders you can fulfill.

In this article we look at why drivers leave, what actually makes them stay, and which tools work for a local service — from transparent payouts to loyalty programs.

Why drivers leave

Ask drivers who have switched services, and the reasons almost always come down to a few points:

  1. Opaque payouts. The driver does not understand how much was deducted and why. Any ambiguity is read as cheating.
  2. Unfair order dispatch. A feeling that the «good» orders go to insiders, while he gets long pickups and short rides.
  3. Empty mileage. Long pickups eat fuel and time. With «straight-line» dispatch, a driver regularly drives 15 minutes to a client who was «500 meters away».
  4. Bureaucracy. Trips to the office to top up the balance, to get a vehicle inspection signed off, to sort out a disputed deduction.
  5. No prospects. There is no difference between a driver who has worked for a year and one who joined yesterday.
  6. An inconvenient app. It freezes, loses orders and drains the battery.

Note that money is on this list, but not at the top. A driver does not leave for a place that pays 5% more. He leaves for a place where things are clear, fair and convenient. That is good news for a local service: it is hard to compete with an aggregator on money, but quite possible to compete on clarity and attitude.

Transparent payouts

Start with this: the driver must see every number — the order price, the service’s commission, the balance, the transaction history. If this information is available in the app at any moment, the vast majority of disputes disappear.

In UpTaxi, driver settlements run inside the system. The owner manages driver commissions and pay from the manager dashboard, and the driver sees his balance and transactions in the «UpTaxi Driver» app. The balance is topped up through the app, with no office visit. It is a small thing, but small things like this create the feeling that the service respects the driver’s time.

The second part of transparency is clear rules: the commission, what fines are for, how bonuses are calculated. These rules must be written down and the same for everyone. Drivers discuss terms with each other, and any «he got a discount» is instantly known across the whole fleet.

Fair dispatch

The strongest thing a service can offer a driver is an honest algorithm. When a person assigns orders, there is always a suspicion of bias. When the system assigns them by a clear principle — the nearest driver by road — there is no suspicion.

In UpTaxi, dispatch runs on the city’s road graph, taking into account one-way streets and banned turns, using our own algorithm with no calls to external maps. For the driver this means two things:

  • the order goes to whoever will actually get there faster, not whoever is closer on the map;
  • empty mileage goes down, so earnings per hour on the line go up.

The second point directly affects retention: drivers count not revenue but revenue minus fuel. A service that produces fewer empty kilometers wins even at the same commission.

It is also worth giving the driver a choice of mode. In the «UpTaxi Driver» app and in the driver bot in Max, orders arrive either as a list (the driver picks) or by automatic assignment. Drivers who come from aggregators often prefer the list — it gives a sense of control. The app is described on the «Mobile app for drivers» page.

Surge pricing as a retention tool

Surge pricing at peak times is usually discussed from the client’s point of view. But for the driver it is one of the main arguments for the service: in the busiest hours he earns more than on a fixed price list. If a driver sees in the app that an order on Friday evening costs 30% more, he will go on the line on Friday evening — exactly what the service needs.

It is important to explain the rules to drivers: when the multiplier kicks in, what the maximum is, how it affects their income. Drivers who understand the system become its supporters.

Loyalty programs for drivers

A loyalty program is a way to show the difference between a driver who has worked long and well and a random person. In UpTaxi, driver loyalty programs and referral programs are part of the base package and are configured from the manager dashboard. Typical mechanics that work in local services:

Mechanic How it works What the service gets
Volume bonus Lower commission or a bonus for completing N orders a week More hours on the line
Peak bonus Extra payment for orders in set hours Covers car shortages
Tenure bonus Terms improve the longer the driver works for the service Lower turnover
Referral program A bonus for a referred driver who has completed N orders Cheap inflow of new drivers
Quality bonus A bonus for no complaints or cancellations over a period Higher service quality

A few principles so the program works instead of irritating:

  • Clarity. A driver should be able to calculate his bonus himself. If that takes a three-screen table, the program does not work.
  • Achievability. The threshold must be reachable for an average driver, not only the best. Otherwise most will not even try.
  • Regularity. Weekly bonuses work better than monthly ones: a short cycle means fast feedback.
  • Visibility. The driver should see progress in the app: how many orders until the bonus, how much bonus is already earned.

The referral program deserves special attention. In a small city drivers know each other, and a colleague’s recommendation is the cheapest recruiting channel. A bonus for a referred driver, paid after that driver completes a set number of orders, pays for itself many times over compared with job ads. Driver rating: why and how

A rating is common practice on the market, and aggregators have made it the norm. For a local service it is useful in two ways:

As a quality tool. Client scores, number of cancellations, pickup time, complaints — all of this adds up to a picture that shows the owner whom to talk to and whom to reward. In UpTaxi, driver statistics are available in the manager dashboard; the service decides which metrics to use for its internal rating.

As a motivation tool. If the rating affects terms — dispatch priority, bonus size, access to corporate orders — the driver has a reason to keep it up.

To keep the rating from becoming a source of conflict:

  • count not only client scores but also objective metrics — cancellations, late arrivals; scores are subjective and depend on mood;
  • let the driver dispute an unfair score;
  • do not use the rating for automatic blocking without reviewing the situation;
  • show the driver his rating and what it is made of.

A rating the driver understands and can improve works for retention. A «black box» rating works against it.

Remove the bureaucracy

Every trip to the office is an hour the driver is not working. In UpTaxi, the two most common reasons for visits are covered in the app: balance top-ups and vehicle inspection sign-offs are done without an office visit. Add resolving disputes by phone or messenger with access to the order history, and the office stops being a required part of the working day.

For a driver who works in his own car and counts every hour, this is a noticeable difference between services.

An app that does not get in the way

The driver app is the interface through which he sees the service every minute of his shift. If it works badly, no bonus will help.

The «UpTaxi Driver» app for Android has more than 30,000 installs on RuStore and a rating of 3.9. That is an honest number: the app is not perfect, and some reviews relate to bugs after updates. What the service can do on its side:

  • report problems to support promptly — UpTaxi support works 24/7 and is included in the price, and in the experience of services such as «7-40» from Zaporizhzhia, responses are fast;
  • do not force updates on peak days;
  • have someone at the service who can help a driver set up his phone.

Working without the app: driver bot in Max

Some drivers will not install an app at all — an old phone, little memory, unwillingness to «install one more thing». Such a driver used to be lost to the service. UpTaxi has a driver bot in Max for him — the national messenger that has been preinstalled on smartphones sold in Russia since 2025. The driver opens the bot and works: receives orders via automatic dispatch or picks from a feed of open orders, shares his location, changes statuses, edits addresses in the order, and chats with the dispatcher.

Two features make the bot useful even for those who have the app:

  • it works on a weak internet connection and uses minimal data — important outside the city and in areas with poor coverage;
  • if GPS is unavailable or off, the driver marks his location manually and keeps receiving orders.

Example bot: https://max.ru/id890603474200_2_bot. For the service, this lowers the driver’s barrier to entry to a minimum: no installs, updates or settings — just a messenger that is already on the phone. As far as we know, no other taxi software has a similar solution at the time of publication.

What the owner should do: a first-month plan

  1. Make payouts transparent. Make sure every driver sees his balance, deductions and history in the app.
  2. Write down the rules. Commission, fines, bonuses — in one document, the same for everyone.
  3. Turn on road-based dispatch. And explain to drivers how it works — this removes suspicions of bias.
  4. Launch one simple loyalty program. For example, a volume bonus on a weekly cycle. Do not try to launch five mechanics at once.
  5. Turn on the referral program. It is the cheapest recruiting channel.
  6. Start measuring turnover. How many drivers joined, how many left, after how many months. Without this number you cannot tell what works.

All of this is done from the manager dashboard, which brings together statistics, reports, and management of fares, drivers and pay.

In short

  • Drivers leave not because of a 5% difference in commission, but because of opacity, unfairness and inconvenience.
  • Transparent payouts in the app remove most disputes.
  • Dispatch on the road graph cuts empty mileage and is seen as fair.
  • Loyalty programs must be simple, achievable and visible; a referral program is the cheapest recruiting channel.
  • A rating works if the driver understands what it is made of and can improve it.
  • Balance top-ups and inspections without an office visit are a small thing that saves the driver hours.
  • A driver can work from the app or straight from Max with no install — on a weak connection and even without GPS.
